Short answer: Malaysia's prime minister says Masayoshi Son has picked Sarawak and Peninsular Malaysia for $50 billion of AI and data center investment. SoftBank's own June 30 numbers show $14.2 billion of stand-alone cash, $18.5 billion of deals already queued, and an Arm stake that has lost about $133 billion of value since. Our read: this is a diplomatic headline that will be paid for with borrowed money and other people's capital, and Malaysia should price it that way.

TL;DR: Son's headline pledges since 2016 add up to $986 billion by our count, 1.9x the $512 billion SoftBank says it owned at its June peak. SoftBank stock is down 51% from its June 2 high and Arm, the collateral behind most of SoftBank's borrowing, is down 52% from its June 18 high. If you hold SoftBank, Arm or a Malaysian data center stock, the number to watch is not $50 billion, it is how much of it SoftBank funds with margin loans.

What actually happened: a prime minister announced it, not SoftBank

Malaysian Prime Minister Anwar Ibrahim said in a speech in Malacca on Saturday, Oct 24, that Son "had chosen Sarawak, Kuching, and Peninsular Malaysia" for $50 billion of investment in "artificial intelligence, new technology and data centers." He said the choice came on a videoconference with Son on Tuesday.

Bloomberg reported it on Oct 26 Asia time. As of our pull, SoftBank had not put out its own release with a dollar figure, a timeline or a funding plan. What SoftBank did sign this month, DCD reported on Oct 12, was a framework agreement with Grab and Sarawak's state oil company Petros to "collaborate to develop a roadmap" for an AI platform in Sarawak. DCD said no project details were shared.

So the $50 billion is a politician's number for a roadmap. That matters, because Son's pledges have a track record you can check.

Son's pledge ledger: $986B announced, $14B of cash

Here are the headline numbers, each from a dated report (all in data.csv):

  • Dec 2016: $50B into the US and 50,000 jobs, announced after meeting President-elect Trump.
  • Sep 2018: a $200B Saudi solar project, which Saudi officials said was put on hold that same month.
  • Dec 2024: $100B into the US over 4 years (CNBC), funded from "various sources" including the Vision Fund and Arm.
  • Jan 2025: Stargate, an estimated $500B with OpenAI, Oracle and MGX. Sam Altman said SoftBank has the "financial responsibility."
  • May 2026: up to €75B (about $86B) for 5 GW of AI data centers in France.
  • Oct 2026: $50B for Malaysia.

Total: $986 billion of headlines. Several are shared with partners, so this is not SoftBank's bill alone. But it is 1.9x the ¥83.11 trillion ($512B) SoftBank says it owned on June 30, and 70x its stand-alone cash.

The pattern says the number is chosen for the room, not the balance sheet. $50 billion was the US figure in 2016 and it is the Malaysia figure in 2026. The money that actually moved went to one place: OpenAI, where SoftBank had put about $34.6 billion by the end of 2025 and $20 billion more in April and July 2026.

The cash: $14.2B on hand, $18.5B already spoken for

SoftBank's Q1 FY2026 finance deck (Aug 5) puts its stand-alone cash position at ¥2.3 trillion on June 30, down from ¥3.5 trillion in March. At SoftBank's own rate of ¥162.39 to the dollar, that is $14.2 billion.

The same deck lists the next checks: a final $10 billion into OpenAI planned for October 2026, $5.4 billion for ABB's robotics business, and $3.1 billion for DigitalBridge. That is $18.5 billion, or 131% of the cash, before a single ringgit goes to Malaysia.

SoftBank fills the gap with debt. The deck shows a $40 billion bridge loan for the OpenAI follow-on, $10 billion of it still undrawn on June 30, plus a separate $10 billion loan secured on OpenAI shares and margin loans on Arm worth ¥3.22 trillion ($19.8B). A margin loan is borrowing against shares you own; if the shares fall far enough, the lender asks for more collateral or cash.

The collateral: Arm lost $133B of cushion since June

Arm is the engine of SoftBank's balance sheet. On June 30 SoftBank valued its Arm holding at $327.2 billion, about 64% of everything it owned. That used an Arm price of $354.57. Arm closed Oct 23 at $210.33.

Holding the share count fixed, the stake is now worth about $194.1 billion by our math, a $133 billion drop. Reprice only Arm and keep every other line at June 30, and SoftBank's loan-to-value ratio (net debt divided by what it owns) rises from 13.0% to about 17.9%. That is our estimate, not SoftBank's, and it ignores the July borrowing and any change in OpenAI's value.

17.9% is still under the 25% ceiling SoftBank sets for normal markets. The point is direction: the cushion that makes a $50 billion pledge sound affordable shrank by roughly a quarter in four months, and the stock knows it.

Line chart indexed to 100 in late October 2025: Arm peaks near 258 in June 2026 and ends at 123; SoftBank Group peaks near 136 and ends at 67, moving with Arm

SoftBank (9984.T) traded at ¥4,259 on Monday morning in Tokyo, 51% below its June 2 close of ¥8,632 and 33% below a year ago. Arm is 52% off its June 18 high of $439.46. The two lines move together because one is mostly a leveraged copy of the other.

Follow the money: who wins, who loses

Anwar wins first. A $50 billion headline from Son lands while Malaysia pitches itself as an "AI nation" by 2030, and it costs him nothing until the money shows up. Malaysia already logged RM385.7 billion ($94 billion) of data center investment from 2021 to mid-2026, per MIDA, with Amazon, Microsoft and Google among the investors.

Sarawak's hydro is the real prize. Sarawak Energy runs 5,203 MW of plants, including Bakun (2,400 MW) and Murum (944 MW). At the cost SoftBank quoted for France (€75B for 5 GW), $50 billion buys about 2.9 GW of data centers. That is 56% of every megawatt Sarawak can make today. Someone has to build the power, and in Sarawak the utility is state-owned.

Bar chart in megawatts: Sarawak Energy installed capacity 5,203 versus about 2,920 MW of data centers that 50 billion dollars buys at SoftBank's France cost, our estimate
$50B at SoftBank's own France cost (EUR 75B for 5 GW) vs all of Sarawak's plants. Sources: Wikipedia Sarawak Energy, SoftBank; our calc Oct 25 2026.

Lenders win on fees, and carry the risk. The banks on SoftBank's bridge and margin loans earn either way. If Arm keeps falling, they are the ones who call for collateral, and SoftBank's fastest source of collateral is more Arm.

Arm holders and SoftBank holders lose if this is real. Every big new commitment raises the odds of Arm share sales or more margin loans against them. That is the flip side of the "AI empire" story: Arm shareholders are funding Son's diplomacy whether they signed up for it or not.

Malaysian data center stocks did not cheer. In Monday's Asia trading at our pull, YTL Power, the local name most tied to AI data centers, was down 3.4% (RM5.32 to RM5.14) and builder Gamuda was down 0.6%. The Nikkei was off 0.4%. Markets heard "SoftBank" and "$50 billion" and did not price new money.

Our bet: this ends as a partner-funded roadmap, not a $50B check

Nobody has proven it yet, but the pattern says three things. First, SoftBank's own contribution, when disclosed, will be a small slice, with Grab, Petros, Malaysian state funds and project lenders putting up most of it. Second, any SoftBank cash will come from asset-backed borrowing, not the $14.2 billion on hand. Third, the first real number will be in megawatts, not dollars, because power is what Sarawak has and SoftBank does not.

If SoftBank's next earnings (its Q2 FY2026 results) show the Malaysia line funded from its own balance sheet with LTV still near 13%, we are wrong, and we will say so.

What this means for you

Treat any "SoftBank invests $X billion" headline as a ceiling, not a check. Before you buy the Malaysian data center trade, or add to SoftBank or Arm on the news, wait for three filings: SoftBank's Q2 FY2026 LTV and cash position, any Arm share pledge or sale, and a project filing with megawatts and a lender list. Those are the numbers that move, and they arrive in filings, not speeches.

If you want those filings watched for you, Tensorust Company Watch tracks SEC filings, federal contracts and lobbying for the companies you pick (Arm, Nvidia and Grab all file with the SEC) and emails you what changed, daily. If it does not do what it promises, we keep fixing it at no extra cost until it does.
